The four layers of GTM infrastructure

Data, orchestration, execution, agents — compounding systems, not one-off campaigns.

Everett Berry’s framing is infrastructure, not campaigns. Winning GTM engineering stacks have four layers that compound: a data layer that can hold TAM at volume, orchestration that turns state changes into plays, execution channels (email, ads, CRM), and agents that keep researching while the team sleeps.

The implication for buyers: specialty tools assume they can capture the uniqueness of your motion. Clay’s bet is they cannot — so GTM Engineers build customized stacks on flexible infrastructure rather than configuring someone else’s playbook.

Culture is part of the system. Clay’s own events-invite workflow had empty chairs for months before it filled rooms with ICP. Most orgs would have killed it in month one. The function only pays off if it is allowed to reach version four.

The loop

  1. Put TAM and CRM in a durable data layer (not a 50k-row campaign sheet).
  2. Treat every state change (signup, job change, usage spike) as a trigger.
  3. Orchestrate research + scoring before a human or sequencer ever fires.
  4. Keep execution channels dumb: they send what orchestration already decided.
  5. Add agents last — always-on research on top of clean records, not instead of them.
